"body": "**Incident Report: Documentation Site Performance Degradation**\nDate: June 2–3, 2026 \nDuration: 30 hours \nSeverity: High \nStatus: Resolved\n\n# Summary\n\nBetween June 2 and June 3, 2026, documentation sites hosted on the Fern platform experienced intermittent slow page loads. Pages that normally load instantly were instead taking several seconds to render. The issue was resolved on June 3, and all sites have been fully recovered.\n\nIn the spirit of never washing a crisis, the fixes we made have _improved_ cache hits and page load speeds across sites.\n\n# What Happened\n\nWe were making improvements to our cache revalidation pipeline — the system that ensures your documentation pages are updated quickly after you publish changes. As part of this work, we changed our invalidation strategy to be more aggressive: instead of marking cached pages as \"stale\" (which still serves fast cached content while refreshing in the background), we switched to fully deleting cached pages (which forces a fresh render on the next visit).\n\n \n\nThis change exposed a bug where our automated health checks accidentally cleared all customer caches every 30 minutes. As a result, visitors frequently experienced slow page loads due to uncached content. During the incident, our metrics showed cache hits dropping to 60%, leaving a 40% cache miss rate.\n\n# Why It Was Difficult to Diagnose\n\nDuring the weeks leading up to this incident, we were actively improving our documentation rendering performance. We shipped over 20 improvements to page rendering speed, the caching infrastructure, and cache-warming logic.\n\nEach fix appeared to work — pages would become fast again — but within 30 minutes, the monitoring job would inadvertently wipe all caches again. This created a recurring pattern in which improvements seemed to \"regress\" shortly after deployment, leading us to continue investigating rendering-layer issues rather than the cache invalidation path.\n\n \n\nThe bug was invisible before June 2 because our previous \"stale-while-revalidate\" strategy still served fast cached content to visitors even when the underlying cache was being incorrectly invalidated. The switch to hard-delete removed that safety net, making the issue immediately visible.\n\n# Resolution\n\nOn June 3, once the root cause was identified:\n\n• Reverted the aggressive invalidation strategy — restored the \"stale-while-revalidate\" approach so pages would continue to be served fast from cache even during invalidation.\n\n• Fixed the scoping bug — corrected the invalidation logic so that cache clearing for one site only affects that specific site, not all sites on the platform.\n\n• Backfilled all caches — ran a full cache warming pass across all customer documentation sites to immediately restore fast page loads.\n\n \n\nAll documentation sites recovered and have remained fast since the fix was deployed.\n\n# Positive Outcomes\n\nWhile investigating this issue, we made substantial improvements to our documentation rendering infrastructure:\n\n• Faster cold-start renders: Even when pages are uncached, they now render significantly faster than before.\n\n• Improved cache warming: Pages are now warmed asynchronously after publication, reducing the window during which visitors might hit an uncached page.\n\n• Better caching architecture: Added an additional immutable caching layer for content serialization, reducing redundant processing.\n\n• Removed performance bottlenecks: Eliminated slow dependencies from the critical render path.\n\n# Preventive Measures\n\nAction\n\nStatus\n\n\n\nFixed the cache invalidation scoping bug\n\nIn Progress: 6/8/26\n\n\n\nRestored safe invalidation strategy\n\nComplete\n\n\n\nBackfilled all customer site caches\n\nComplete\n\n\n\nAdding automated cache-hit-rate verification across customer sites\n\nComplete\n\n\n\nWe sincerely apologize for the impact to your documentation sites. "body": "On May 7th 2026, a subset of customer documentation sites hosted on Fern experienced intermittent 500 errors and elevated page load times.\n\n**What happened**\n\nThe issue surfaced as 500 responses being served to end users on a subset of customer sites, often cached and repeated. We identified two contributing root causes:\n\n• **Memory exhaustion during uncached page renders.** When pages were rendered fresh rather than served from cache, some renders exceeded available memory and returned 500s. This was made worse by our upstream cloud provider's serverless compute layer not scaling under load as we expected, leaving requests on under-provisioned instances.\n\n• **A release-pipeline regression that skipped pre-warming.** During deploys, our system pre-warms customer sites by re-rendering pages so cached responses are ready before traffic arrives. A bug in this pipeline silently skipped a number of sites, leaving them cold. End users then triggered uncached renders that occasionally failed and were cached as 500s — compounding the first issue.\n\n**What we did**\n\n• Reverted the compute configuration that wasn't scaling reliably with our upstream provider. Page renders now run on a configuration that handles burst traffic predictably.\n\n \n\n• Fixed the pre-warming regression so all customer sites are warmed on every release.\n\n \n\n• Added automatic retries to the release pipeline: any cache revalidation that fails during a deploy is now retried, and we have data showing retries succeed reliably. This significantly reduces the chance of any uncached pages reaching end users after a release.\n\n \n\n• Cleared cached error responses so any stuck 500s are no longer being served.\n\n**What to expect going forward**\n\n• **Snappier sites overall.** With the compute and pre-warming fixes in place, customers should see consistently faster page loads.\n\n• **A brief warmup after content updates.** When you publish new content to your docs, there is a short window where updated pages are being re-rendered and warmed. The very first request to a freshly updated page may be slightly slower than usual during this window. This is expected and typically resolves quickly.\n\n• **A larger architectural improvement is in progress.** We're working on a deeper change to how documentation pages are rendered and served that will substantially reduce — and over time eliminate — the post-update warmup window. We'll share more as it ships.\n\nWe apologize for the disruption and appreciate your patience.",
